If AI Gives You Superpowers, Why Doesn’t Your Company Feel Like a Super Team?

AI is doing something remarkable at the individual level. It is giving people leverage that would have been unthinkable just a few years ago. Work that used to take hours can now be done in minutes, and tasks that required coordination across multiple tools can increasingly be handled in a single flow. The distance between an idea and its execution is shrinking, sometimes to the point where it feels almost instantaneous, and that changes not only how fast people work, but how willing they are to engage with complex problems in the first place.

Individually, many people already feel this shift. They feel faster, sharper, and more capable. In some cases, they feel like they are operating at a completely different level than before, not because they suddenly became more talented, but because the friction that used to slow them down has been systematically removed. AI collaboration at a personal level is already real, even if we do not always describe it that way. It shows up in the way people think, structure their work, and move from idea to execution without the same interruptions that used to break momentum.

And yet, when you zoom out, something does not add up.

The company as a whole does not feel faster. It does not feel sharper. It does not feel like a coordinated group of empowered individuals moving in the same direction with increased clarity and speed. If anything, the gap between what individuals are capable of and what the organization is able to capture seems to be widening, creating a strange imbalance between personal performance and collective output.

If AI is giving individuals superpowers, why do companies still feel so… normal?

The Illusion of AI Collaboration in Companies

From the outside, it looks like companies are making progress with AI collaboration.

There are assistants embedded into productivity tools. There are agents inside collaboration platforms. There are internal copilots designed to support specific use cases, from writing proposals to summarizing documents or preparing presentations. On paper, it looks like AI has arrived at scale, and in many cases, significant investments have been made to ensure that this perception holds up both internally and externally.

But the lived experience is often different.

These solutions tend to be useful in isolation, but they rarely change how work actually flows across people, teams, and systems. They solve for individual steps, not for continuity. They provide assistance, but not real leverage. They help you complete tasks faster, but they do not fundamentally change how those tasks connect to each other, and that is where the real inefficiencies remain.

This is the core problem of AI collaboration in companies today. The tools exist, but the flow does not.

People use AI to improve parts of their work, but the overall process remains fragmented. Context is still lost between tools. Work still needs to be manually carried from one system into another. Teams still spend time reconstructing what has already been done, instead of building on top of it, which means that much of the potential value of AI is dissipated before it can compound.

AI is present, but it is not yet transformative.

The Individual Breakthrough: Cognitive Leverage

At the individual level, however, something very different is happening.

When AI is allowed to operate without constant interruption, when it can carry context across tasks, systems, and stages of work, the experience changes fundamentally. The focus shifts away from managing tasks and toward shaping ideas. The friction between thinking and execution begins to disappear, and with it, a significant portion of what used to be perceived as “work.”

This is where cognitive leverage becomes real.

It is not just about doing more in less time. It is about changing the nature of the work itself. The administrative layers begin to fall away, and what remains is the part that actually requires human judgment. Thinking, connecting ideas, making decisions, and creating value become the primary activities, rather than being squeezed in between operational overhead.

At this level, AI does not feel like a tool you occasionally use. It feels like a system that carries your work forward. It becomes a layer across how you operate, not just a feature you interact with. The difference is subtle at first, but profound over time, because it changes where your attention is consistently directed.

This is what AI productivity at work is supposed to feel like when the surrounding system does not get in the way.

Why AI Collaboration Breaks at Scale

The obvious question is why this does not translate into organizations.

If individuals can operate with this level of leverage, why can’t teams? Why can’t companies create the same continuity, the same reduction in friction, and the same compounding effect across work?

The answer is not primarily technical.

It is structural and behavioral.

Most companies approach AI from the top down. They define use cases, build or buy solutions, and deploy them across the organization. The intention is to standardize and scale. But in doing so, they often miss something critical, because standardization tends to smooth out the very nuances that make individual workflows effective.

The most valuable AI is the one closest to the work.

And that is exactly the one that is hardest to scale.

The Missing Layer: Personal Context

One of the most frustrating aspects of AI in companies is the lack of personal context.

You are given tools that are designed to help you with specific tasks. They may even be quite good at those tasks. But they rarely reflect how you actually work, what you have learned, or how your thinking has evolved over time. They operate on generalized assumptions, not on accumulated experience.

I experienced this directly.

At one point, we had an internal agent designed to support the creation of Statements of Work. It was helpful. It saved time. It made certain processes more efficient. But it was also very clearly a top-down solution. It reflected what someone thought the process should look like, not how it actually evolved in practice, and that difference became more visible the more experience you had.

At the same time, I started working on something different.

The idea was to create a system that learns from pursuit retrospectives across the company. Teams would document what worked, what didn’t, and what made the difference in winning or losing deals. These insights were stored in a shared repository, but they remained static and underutilized, which meant that valuable knowledge was technically available, but practically inaccessible.

The goal was to turn that repository into something dynamic. A system that could be queried conversationally. A continuously evolving expert that reflects what actually drives success in the company. Not generic best practices, but real patterns based on lived experience, shaped by the specific context of the organization.

A kind of internal “Jedi Master” for what makes the company successful.

It was designed to answer questions like:
– What makes us win in this type of pursuit?
– What are our real differentiators?
– How do our strongest teams operate in practice?

It was, in essence, an attempt to create cognitive leverage at scale, by turning distributed experience into accessible intelligence.

It did not gain traction.

Not because it lacked value, but because the system around it was not designed to absorb it.

The Real Friction: Competition Over Collaboration

It is tempting to look for a purely structural explanation here, or to assume that governance is the primary blocker. But in practice, something else often plays an equally important role, and it is much more deeply embedded in how organizations function.

Companies are competitive environments.

That competition is usually framed as external, but a significant part of it exists internally. Teams compete for visibility, for recognition, for influence, and sometimes simply for the right to be seen as the originators of a good idea. These dynamics are rarely explicit, but they are always present, and they shape how ideas move through the organization.

AI changes the dynamics of that competition in a fundamental way.

For the first time, a much larger group of people is able to build meaningful solutions. What used to require technical depth can now be achieved through a combination of domain expertise and the ability to orchestrate AI effectively. In other words, AI is democratizing the ability to create value at a level that was previously inaccessible to many.

That should be a massive advantage.

But it also creates a new kind of tension.

If anyone can build something that improves how the company operates, then the number of potential solutions increases dramatically. At the same time, the desire to stand out, to differentiate, and to be recognized does not disappear. In some cases, it becomes stronger, because the playing field has been leveled.

This can lead to a subtle form of cannibalization.

Good solutions are not always shared as openly as they could be. Adoption can be slower than it should be. Ideas can be dismissed or deprioritized, not because they lack value, but because they originate from the “wrong” place, or because they challenge existing ownership structures.

In a world where AI enables more people to contribute meaningful improvements, this becomes a critical problem.

Because the true value of these solutions is not individual success.

It is collective leverage.

The Behavioral Economics of AI Adoption

This is where the conversation becomes less about technology and more about behavior.

Bottom-up innovation sounds attractive, but it is not trivial to implement. It requires individuals to build solutions, share them, and convince others to adopt them. It requires networks of trust, shared pain points, and a willingness to invest time in something that is not yet part of the official system.

Not everyone is naturally inclined to do that, and more importantly, not every organization rewards it.

AI is quietly rewarding a new type of behavior. It rewards builders. It rewards people who experiment, connect systems, and create new ways of working. It rewards those who are willing to go beyond the default setup and invest in creating something better, even when the outcome is uncertain.

Companies, however, are still largely optimized for stability. They reward predictability, alignment, and adherence to established processes. These are necessary at scale, but they do not naturally support the emergence and spread of new solutions.

This creates a fundamental mismatch.

The people who are most likely to unlock new forms of leverage are not always the ones best positioned to scale them. And the organization itself is not always structured to recognize and amplify these contributions in a systematic way.

This is not a failure of intent. It is a mismatch of incentives that becomes more visible as AI lowers the barrier to innovation.

A Problem Yet to Be Solved

It would be easy to conclude that the solution is simply to push for a more bottom-up approach. But that would be an oversimplification, and frankly, not one that most companies are eager to hear or implement at scale.

Purely bottom-up systems do not scale easily. They can become fragmented, inconsistent, and difficult to govern. On the other hand, purely top-down systems struggle to capture the richness of individual context and the speed of innovation happening at the edges of the organization.

The real challenge lies in finding the balance between these two forces.

AI is making this challenge more visible than ever before.

It is empowering individuals to create solutions that can significantly improve how a company operates. At the same time, it is exposing how difficult it is for organizations to absorb and scale those solutions effectively without losing control or coherence.

Those who find a way to strike the right balance between governance and individual contribution will have a significant advantage in the AI-driven transformation.

Not because they have better tools.

But because they have better systems for turning individual leverage into organizational capability.

What Cognitive Leverage Looks Like at Scale

If we imagine what this could look like at scale, the picture becomes clearer.

Cognitive leverage at the organizational level would mean that context does not get lost when work moves between people. It would mean that knowledge is not trapped in silos, but can be accessed, extended, and improved by others in a continuous way. It would mean that AI can carry work forward across users, not just within a single interaction.

It would mean that multiple people can collaborate with the same evolving context, instead of recreating it over and over again. It would mean that solutions created by individuals are not isolated, but can be discovered, adopted, and built upon by others, creating a compounding effect across the organization.

It would also mean that the role of the individual changes. Not just as a contributor of output, but as a contributor to the system itself. The ability to improve how work is done becomes just as valuable as the work itself.

This is not just a technical challenge. It is a cultural one that requires a shift in how value is defined and rewarded.

The Cultural Shift Required

For the democratization enabled by AI to be fully leveraged, companies need to evolve in how they think about contribution.

They need to move toward a culture where creating useful solutions is not just tolerated, but actively encouraged. Where sharing those solutions is seen as a contribution to the whole, not as a risk to individual recognition or status. Where value is measured not just by what you deliver, but by how you improve the system for others.

This does not mean removing competition entirely. Competition can be healthy and motivating. But it does mean shifting the focus from individual outperformance to collective advancement, especially in areas where shared systems create disproportionate value. It means picking up the ball that others drop and throwing it forward. It sounds self-explanatory, but when you see this fail in different scenarios, you understand that it takes overcoming intrinsic values established by society that we just don’t want to admit having.

In a world where AI enables more people to build meaningful improvements, the ability to adopt and scale those improvements becomes a defining capability. Companies that manage to do this well will not just be more efficient. They will be fundamentally more adaptive.

AI is already making individuals better.

The question is whether companies can catch up in a way that allows those individual gains to translate into something bigger than the sum of their parts.

Because the real transformation will not come from deploying more tools.

It will come from creating environments where individual leverage can scale, where good ideas are not slowed down by internal friction, and where the system itself becomes a multiplier for human capability.

Until then, we will continue to see a strange imbalance.

People with superpowers.

Working in systems that still feel very human.
