AI productivity at work does not fail because the technology is lacking. It fails because the environment in which it is used is full of friction.
If We Removed AI Restrictions at Work for One Week
Let’s pretend, just for a minute, that we could do whatever the fuck we want at work.
Not in a reckless, irresponsible, “let’s dump confidential data into random tools and hope for the best” kind of way. I mean something much more pragmatic than that. I mean a world in which the tools we already know would make us better at our jobs were simply available, integrated, and usable. No security approvals slowing things down before they even start. No procurement cycles stretching across weeks or months. No quiet rejection because something “isn’t compliant yet.” No copy-paste gymnastics between systems that were never designed to work together in the first place. No absurd situation where the same model feels powerful at home and strangely stupid at work simply because the corporate wrapper around it removed the one capability that actually mattered.
It sounds like a fantasy until you realize how much of modern work is defined not by a lack of intelligence, but by friction. A surprising amount of what we still call “work” is just the manual coordination effort required to move between systems, reformat information, reconstruct context, and repeatedly prove that we’re allowed to use tools that are already normal everywhere else. The tragedy is not that the technology is missing. It’s that the path between intention and execution is full of artificial resistance.
That is why AI productivity at work still feels so broken. It is not primarily a model problem. It is an environment problem.
The System That Already Exists (If We Let It)
If you remove that friction, even conceptually, something interesting happens. Work starts to feel continuous instead of fragmented, and the role of technology shifts from being something you operate to something that operates with you.
You wake up, and your smartwatch has already filtered the noise. It doesn’t just show that you have six meetings and forty-two unread emails. It tells you which two conversations actually matter, which meeting probably no longer needs to happen, and which document you should look at before 9:00 because it will shape the rest of your day. Your phone has already drafted responses in your tone, reflecting your style, your phrasing, your level of detail.
Your calendar is no longer a static structure that you obey. It becomes adaptive. It knows when meetings consistently overrun, when certain types of work require uninterrupted focus, and when priorities shift based on new information. It creates space where needed and compresses where possible, not perfectly, but intelligently enough to make a difference.
When you open your laptop, you don’t “find” your work. It is already there, structured and contextualized. Notes from previous days are not isolated artifacts but part of a living system. Meetings come with history attached. Decisions are linked to their origins. Open questions are visible without having to search for them.
And then something subtle but powerful changes.
You stop thinking about tools.
Because the system is no longer organized around applications. It is organized around your intent.
You speak, and your thoughts become text. That text becomes structured insight. That insight becomes action. Meetings don’t generate notes that require cleanup afterward. They generate outcomes in real time. Tasks are created, responsibilities assigned, and follow-ups initiated without the usual administrative overhead.
As you move through your day, your devices don’t compete for your attention. They cooperate. Your phone, your laptop, your watch, even ambient displays or smart glasses if you choose to use them, all reflect the same underlying context. You don’t need to “sync” anything. It is already synchronized.
And here is the critical part.
None of this requires new technology.
Every individual component exists today. What doesn’t exist is the environment that allows them to work together without restriction.
Why AI Feels Smart at Home and Dumb at Work
This contrast is one of the clearest signs that the problem is not capability.
I was recently forced to use an internal AI tool at work that was built on the same underlying models I use privately. On paper, it should have been equivalent. In practice, it felt like a worse version of something I already trusted elsewhere. The reason was insultingly simple: I couldn’t upload more than one file.
That one restriction changed the whole experience.
Instead of comparing structured data properly, I had to copy CSV files manually, paste them into prompts, adjust formatting, try again, and repeatedly reconstruct context that the model could have handled easily if the interface had not been artificially constrained. The task itself wasn’t impossible. It just became so annoyingly indirect that the tool stopped feeling like leverage and started feeling like punishment.
At home, I can upload whole folders, compare documents, and run a proper analysis flow across multiple sources. At work, I was reduced to glorified copy-paste labor in front of an “approved” interface that made the same model feel worse, slower, and less trustworthy.
That’s not a capability gap.
That’s an interface problem.
More precisely, it is what breaks AI productivity at work. The same person, the same model family, the same broad task, and radically different results purely because the conditions of use were worse.
The Interface Tax Is Not Just UX
That gap has a name.
I call it the Interface Tax, and it is bigger than bad UI.
The Interface Tax is the accumulated cost of every layer that stands between a person and the useful application of intelligence. Bad interactions are part of it, but so are governance structures, disconnected systems, procurement barriers, access rules, duplicative approvals, and all the little constraints that force knowledge workers into manual detours. It is not just the cost of using the tool. It is the cost of being allowed to use it in a way that still makes sense.
I felt this sharply in a Big4 environment where I knew I could have significantly improved how project knowledge was structured and used by relying more heavily on Coda. I wasn’t speculating. I knew what it could do because I had already built systems with its formula language that turned days of analysis into minutes. It allowed statistical views of experiments, live knowledge bases, and rapid decision support in contexts where teams normally spent far too much time reconstructing what they already knew.
The procurement department was collaborative. That is important to say, because they weren’t incompetent and they weren’t malicious. They understood the potential value. But their best efforts were still not enough to overcome the sheer amount of process involved in making a tool like that available “legally” inside the company.
Eventually, I gave up.
Not because the case was weak. Not because the technology failed. But because the friction surrounding the decision was greater than the immediate benefit of fighting for it. That is the Interface Tax in one sentence: the point at which it becomes rational to choose a worse solution because the cost of accessing the better one is too high.
We Already Know the Tradeoff, We Just Handle It Badly
This is not even a new pattern.
About ten years ago, giving your data to Google still felt taboo. There were obvious and valid concerns. The company made money from the data. The power asymmetry was visible. People were rightly suspicious of what happened when one platform became the quiet organizer of increasingly large parts of personal life.
And yet the tradeoffs were also obvious.
Flight recommendations surfaced automatically from email conversations. Calendar events could be created without manual effort. Suggestions became context-aware. Gift ideas, travel plans, reminders, and coordination all became easier because one system was allowed to see enough of the broader picture to be helpful.
People frowned on that, and in some circles still do. But it is worth asking what actually happened next.
Did we respond by saying, “These capabilities are clearly useful, so let’s regulate them properly and make them safely available where they create the most value”?
Not really.
Much more often, we responded by blocking them in the places where they would have had the greatest impact: at work.
We were willing to tolerate these systems in our personal lives, where they quietly saved time and reduced coordination. But instead of solving the governance problem well enough to make them useful in professional environments, we defaulted to restriction. We blocked and delayed rather than designing for safe availability.
The result is that seamless automation became normalized in personal contexts while professional contexts remained stuck in slower, more fragmented workflows. We did more to keep this kind of automation away from work than to make it responsibly available within it.
That was not a technology decision.
It was a governance decision.
When Security and Productivity Learn to Fight Each Other
The tension at the center of this is old and familiar.
I used to work with a highly capable DevOps engineer whose worldview was simple: if he couldn’t compile it, he couldn’t trust it. In a narrower technical sense, that position had logic. Control meant security. Security meant reliability. Self-hosting felt safer than dependency on external services. Open source felt safer than opaque tools.
But the practical consequence was a working environment optimized for caution rather than performance. Slack was out, so we installed Mattermost. Cloud storage was out, so we depended on a NAS that wasn’t even properly accessible outside the company. When I joined, they were using POP3 accounts and didn’t even have an IMAP server available for proper remote email access.
We were friends, but we fought about this constantly. His concern was security. Mine was productivity.
Looking back, neither of us was entirely wrong. We were both too inexperienced to understand that the real problem was not choosing between the two. The real problem was accepting the framing that they belonged on opposing teams in the first place.
That framing still poisons a lot of corporate AI conversations. Security is positioned as the department that says no. Productivity becomes the thing employees try to optimize around the system instead of within it. Then everyone acts surprised when shadow usage appears or when work feels dramatically better outside corporate boundaries than inside them.
The Reality Check We Cannot Skip
This is not a call to ignore information security, cybersecurity, or compliance. Quite the opposite.
Uncontrolled access, weak governance, and careless data handling can create very real damage. Faster than any productivity gain could ever justify. There are good reasons why companies are cautious. There are real risks in exposing sensitive information to the wrong systems or enabling flows that are poorly understood.
But there is another truth that organizations are often much less honest about.
Workarounds are frequently less secure than the properly designed solution people were denied in the first place.
Take something as simple as my calendar setup. I manually provide a subscription from my M365 calendar to my iPhone’s native calendar because I want my upcoming appointments to show properly as a complication on my watch. The officially approved setup doesn’t allow that behavior natively. So I route around it.
Now ask the uncomfortable question. Who’s to say that this workaround is actually safer than a properly sanctioned native integration? Are we really so sure that blocking the supported device-level option is safer than forcing users into weird edge solutions? Or are we sometimes avoiding the work of safe enablement by hiding behind the comfort of blanket restriction?
That is the hidden cost of “no.” It creates shadow behavior, and shadow behavior is much harder to secure than a system that was designed from the start to be both useful and protected.
What the Better Version Looks Like
If we take AI seriously as a driver of productivity, the conversation has to change from “Should we allow this?” to “Under what conditions can this be safely useful?”
That shift matters because it changes the design goal. Instead of trying to minimize the work of security and procurement by defaulting to rejection, it forces the organization to think like a systems designer. What is the safe path to real usage? What is the smallest amount of permission that enables meaningful experimentation? What can be provisioned conditionally, measured, learned from, and expanded if it proves useful?
This applies to hardware as much as software.
If someone has a credible reason to want smart glasses for work, there should be a path to try them. Not as a vanity experiment, but as a structured trial with accountability and feedback. The same logic applies to alternative devices, input methods, and synchronization models. We occasionally do this with software. We rarely do it with how people actually interact with information.
And that is a missed opportunity, because the real leap in productivity does not come from one tool. It comes from a whole environment of low-friction interactions reinforcing each other.
A smartwatch that summarizes. A phone that drafts. A laptop that structures. Glasses that surface context. Voice that removes typing overhead. Screens in the room that follow the work instead of forcing the work to chase the screen.
Individually, these are just features.
Together, they start to erase the interface.
And when the interface starts to disappear, something important happens: AI stops feeling like software and starts feeling like cognition embedded in the environment.
That is not science fiction. It is a realistic extension of technologies that already exist today. The thing holding it back is not invention. It is organizational willingness.
The Real Question
The real question is not how to control AI more tightly.
It is how to improve AI productivity at work without suffocating it through friction.
Because right now, many organizations are optimizing for safety in ways that quietly destroy productivity. The tradeoff is rarely made explicit, but it shows up everywhere: in the tools people don’t adopt, in the experiments that die early, in the workarounds they invent, in the absurd gap between how powerful AI feels at home and how constrained it feels at work.
As long as organizations treat productivity and security as if they belong on opposite teams, AI will remain caught in that gap.
What Needs to Change
AI productivity at work will only improve when it stops being treated as something slightly suspicious. Something that needs to be contained before it can be explored. Something employees are expected to use, but not really touch.
As long as that mindset persists, the experience gap will remain.
AI will continue to feel fast, helpful, and almost magical in personal contexts, where people are free to combine devices, interfaces, and systems into flows that actually suit the way they think.
And it will continue to feel strangely disappointing at work, where those same flows are broken apart in the name of caution.
The difference will not be the technology.
It will be everything around it.
