AI and jobs are often discussed as if skills were the whole story. They are not. AI replaces skills more easily than it replaces human purpose, and that changes what valuable work actually looks like.

This observation has since been repeated and amplified by voices like Andrew Ng, and more recently echoed in a broader context by NVIDIA CEO Jensen Huang, who framed the shift even more explicitly: AI does not eliminate jobs, it separates tasks from purpose.
That combination of statements lands with unusual clarity.
Radiologists will not, at least in the near future, be replaced by artificial intelligence reading medical images. They are being replaced by radiologists who use artificial intelligence.
The role isn’t disappearing. It is shifting.
Less time is spent identifying patterns in images manually, and more time is spent interpreting results, advising other doctors, combining findings with broader patient context, and making decisions where uncertainty still demands judgment. The skill changed. The purpose did not.
AI Replaces Skills, Not Jobs. It Amplifies Purpose, Not Redundancy
For a long time, professional value was tied very closely to execution. Knowing how to do something was treated as the differentiator. Building the spreadsheet. Writing the copy. Drafting the outreach. Producing the slide deck. Running the analysis. Coding the feature. These activities were visible, concrete, and easy to evaluate. Entire careers were built around becoming highly competent at performing them efficiently and reliably.
AI changes that because execution is precisely the layer that becomes easier to compress. As systems get better at drafting, summarizing, structuring, transforming, comparing, and generating, many skills that used to feel like the core of a role start behaving more like operational layers around the role. They still matter, but they matter differently. Their scarcity declines. Their speed increases. Their status as the defining source of value weakens.
That does not eliminate the role. It reveals what the role was really for.
This is the distinction that many organizations and many individuals still struggle to articulate cleanly. A skill is the way something gets done. Purpose is the reason the work matters. The two often travel together, but they are not the same thing. When execution is expensive, they are easy to confuse. When execution becomes cheap, the difference becomes impossible to ignore.
That is why AI often feels so unsettling. It is not only reducing effort. It is forcing clarity.
Once the system can handle more of the repetitive, boilerplate, or structurally predictable part of the work, what remains is the part that cannot be generalized as easily. Judgment. Context. Responsibility. Taste. Consequence. In other words, the purpose behind the role becomes more important than the mechanics that used to occupy most of the day.
When Tools Remove Effort but Not Meaning
You can see this shift very clearly when you look at how modern tools behave in practice. Take video creation. Tools like Synthesia have lowered the barrier to producing video so dramatically that the production skill itself is no longer the rare part. You can now generate avatars, voiceovers, scenes, and structures much faster than before. In pure operational terms, that is a major leap.
And yet, most of the resulting material is still weak if the person using the tool does not understand storytelling, composition, pacing, and audience intent. A synthetic presenter does not magically make a message meaningful. Easy production does not replace narrative judgment. If anything, it makes the absence of narrative judgment much more obvious. The tool removes the production barrier. It does not remove the need to know what should be said, how it should be structured, or why someone should care.
The same dynamic appears in newer generative AI workflows where large language models operate more like coworkers than like one-off prompt machines. A strong Claude Cowork setup, for example, can help with research, comparison, synthesis, first drafts, rewriting, restructuring, and iterative refinement… And don’t get me started with file and folder management. It can strip an enormous amount of operational overhead out of a process. Entire layers of tedious work start collapsing.
But once that happens, another truth appears. The user is left with a more direct responsibility for clarity. If the goal is vague, the result will still be weak. If the direction is incoherent, the speed of execution only exposes that faster. If the criteria for quality are unclear, the system cannot invent purpose where none was articulated.
This is why AI tools do not replace thinking. They reveal whether the thinking was ever strong enough to guide the work properly.
Where the Shift Shows Up in Everyday Business
This pattern is already visible across typical office functions, and the examples matter because the point becomes much easier to grasp when it is grounded in ordinary work rather than abstract future-of-work talk.
In marketing, AI can already generate enormous volumes of copy, image prompts, campaign variants, audience-specific adjustments, and content outlines. What used to take entire chains of production effort can now be done quickly. But marketing was never ultimately about producing content at volume. It was about shaping meaning. It was about understanding what should be said, to whom, in what voice, and for what strategic reason. Once AI handles more of the execution, what becomes more valuable is the ability to define the narrative, maintain consistency, identify what resonates, and make sure the message actually deserves to exist. The person who sees their value only in production speed will feel threatened. The person who understands that marketing is fundamentally about narrative judgment becomes more important.
In sales, the same thing happens. AI can draft outreach, summarize meetings, propose next steps, suggest objection handling, and prepare account views in seconds. That matters operationally, but the bottleneck in serious sales was rarely just typing. The real differentiator is understanding the client context, identifying what matters in a complex stakeholder environment, recognizing where trust is built or lost, and saying something that is worth responding to. AI reduces preparation effort. It does not replace the purpose of building a relationship or moving a difficult decision forward.
In HR and People & Culture, the distinction may be even more visible. These functions often carry a large amount of administrative work that is necessary but not meaningful in itself. Payslips. Scheduling. Repetitive employee requests. Process documentation. Policy clarifications. Reporting. All of this needs to happen, but very little of it explains why thoughtful people choose to work in the field. Once that operational layer is automated or heavily augmented, something valuable becomes possible. The team can spend more time on people, support, employee experience, communication quality, organizational health, and cultural coherence. One of the more rewarding things to observe is how satisfaction inside such teams often rises once the administrative burden falls. Not because they suddenly have nothing to do, but because their time shifts toward something closer to the purpose that brought them there in the first place.
In finance, AI can accelerate analysis, anomaly spotting, scenario summaries, and data exploration. But the defining value of finance was never just the mechanical production of analysis. It was the interpretation of reality and the responsibility that comes with translating numbers into decisions. Risk, timing, exposure, trade-offs, investment discipline, and consequence remain human responsibilities. The person who identifies entirely with building the sheet may feel pressure. The person who understands finance as decision support under responsibility becomes more central.
The same is true in product, consulting, and strategic work. Drafts can be generated faster. market scans can be synthesized faster. structures can be proposed faster. workshop artifacts can be created faster. external trends can be absorbed faster. That matters. I see it in my own work constantly. I rely far less than before on what used to feel like necessary boilerplate knowledge. Keeping up with every new methodology, every new format, every new tool, every emerging movement in how teams work or how audiences engage used to require a lot more manual effort. AI increasingly carries that layer.
What it does not remove is the need to apply that knowledge in a way that actually works for people. Recognizing patterns in human behavior. understanding how organizations react to change. knowing when an idea is technically possible but behaviorally unstable. spotting where momentum exists and where resistance is justified. judging when something is right or wrong in situations where the number of variables is effectively infinite because humans are involved. That is much closer to purpose than to skill. And it is exactly why I use AI the way I do, and exactly why I curate this website as a knowledge base rather than as a stream of generic takes.
What Feels Threatening Is Often Identity
This is also where the emotional friction appears. The real challenge is often not the technology itself. It is identity.
If someone believes their role is defined by a skill, then any system that compresses that skill will feel like a threat. That reaction is understandable. I have had many constructive discussions with developers who initially framed their job as writing code. From that perspective, AI feels like it is moving straight toward the center of their value.
The developers who adapt more easily tend to hold a different view of their role. They know that their work was never really about typing code as an isolated act. It was about what the code enables. Faster loading times. more understandable interfaces. more rewarding user experiences. systems that actually solve the problem they were meant to solve. Once that becomes the frame, AI is no longer experienced primarily as competition. It becomes peer-coding leverage. A way to move faster toward the result that mattered all along.
That pattern generalizes surprisingly well. When people identify their role with execution, AI feels like subtraction. When they identify it with outcome and purpose, AI feels like amplification.
And that is where adoption changes tone.
Why Adoption Becomes Easier When Purpose Is Clear
Organizations often assume that the stronger the efficiency case, the easier adoption will be. But people do not adopt technology only because the arithmetic looks good. They adopt it when they can still recognize themselves in the future state.
That point is frequently underestimated. If AI is introduced as a system that reduces the importance of the activity someone has learned to identify with, resistance is natural. Even a good tool will create defensive reactions if it appears to diminish the person rather than elevate the role. People are not only evaluating whether the technology works. They are also evaluating what it says about them.
But if AI clearly augments the purpose behind the role, the dynamic changes. Instead of feeling reduced, people feel reinforced. Instead of defending the mechanics of execution, they begin to see the value of moving closer to the part of the job that feels meaningful.
That is one reason why people-facing teams often respond so well when painful operational layers are reduced. The reduction of repetitive activity is not experienced as a loss. It is experienced as a return to the real point of the work.
This is also why the current AI transition is not just about tools, or even just about trust. It is also about role clarity. The clearer a person is about what their work is truly for, the easier it becomes to use AI as leverage. The less clear they are, the more AI feels like judgment.
The More Honest Question
That is why the old question “Will AI replace jobs?” is often too shallow to help. It asks about job labels when the real change is happening inside the structure of the work.
A better question is this: which skills inside the role are mainly executional and therefore easier to compress, and what purpose becomes more visible once that happens?
That question is harder, but it is far more useful. It forces a more honest conversation about value. It stops treating familiar activity as if it were the same thing as importance. It invites leaders and employees alike to think about what the role exists to accomplish, not just what it currently spends time doing.
There is a useful analogy from the earlier days of digital transformation that translates almost perfectly into the current AI shift. In a SaaS product I was responsible for, we were able to reduce between 10 and 25 percent of operational overhead for creative professionals working inside agencies that were already under strong margin pressure. What that meant in practice was that the average potential revenue per employee increased from roughly 100,000 to 120,000, not because people suddenly worked harder, but because the work that was compressed by the system was never the part that generated value for the agency in the first place.
That distinction matters. The software did not replace creative professionals. It removed parts of their work that were necessary but not valuable in themselves. What remained was the part that clients were actually willing to pay for. The purpose of the role became more visible once the execution layer was reduced.
This is exactly the same pattern that AI is now applying at a much broader scale. It compresses operational layers that consume time without directly creating value, and in doing so it increases the relative importance of the work that does.
And it leads to a sentence that may sound slightly uncomfortable, but is worth stating directly: If AI can do your job, you might have forgotten what your job was about.
That is not an insult. It is a diagnosis.
Because most roles were never supposed to be defined by repetitive execution alone. We simply became used to treating the visible part of work as the important part. AI breaks that illusion.
And that is precisely why it can be so useful.
The Opportunity Inside the Discomfort
The optimistic reading of all of this is not that AI replaces people more gently than expected. It is that AI can push work closer to its actual purpose.
It reduces the scarcity of execution and increases the value of clarity, judgment, responsibility, and meaning. It becomes easier to produce output, but harder to hide behind activity. It becomes easier to delegate the mechanics, but more important to know what good actually looks like.
That is not a loss. In many roles, it is an upgrade.
The people who will benefit most from AI are not necessarily the ones with the most polished execution skills. They are the ones who understand the purpose behind those skills clearly enough to use AI as leverage rather than experience it as a verdict.
AI does not replace people. It replaces parts of what they do.
And in doing so, it can amplify something much more important than skill alone.
